At what point does my inventory spreadsheet stop scaling?

There is no universal SKU count where spreadsheets break. The real signals are multi-location selling, component-based kits, and manufacturing consumption, each with a different native or add-on fix.

What's going on

A lot of merchants build their first inventory system in a spreadsheet, and it works fine for a while until it does not, and the failure is not always obvious in advance. You add a second sales channel, a wholesale customer, or a local pickup location, and suddenly the numbers in the sheet do not match what is actually on the shelf. Someone edits a cell while someone else has the file open. A bundle sells out because nobody noticed one component had run out. There is no single revenue or SKU-count threshold that tells you to upgrade now; the real triggers are structural: how many places you sell the same stock, whether products are assembled from other products, and whether you are manufacturing goods from raw materials.

The instinct to reach for a spreadsheet at the start is reasonable: it is free, flexible, and requires no setup. The problem is that spreadsheets have no concept of the same unit of stock being visible in three places at once, or a finished product consuming several raw materials. Shopify's own admin already solves part of this natively, through multi-location quantity tracking, stock transfers, and native bundle-to-component inventory sync, which means many merchants who think they need a paid inventory app actually just need to turn on and configure what is already included in their plan.

Why it happens

Spreadsheets track a single flat number per SKU with no awareness of location, channel, or composition. As soon as stock needs to be split across a warehouse and a storefront, sold through more than one channel at once, or consumed as a raw material in a finished good, a flat number can no longer represent reality; someone has to manually reconcile it, and manual reconciliation is where oversells and lost time creep in.

Shopify's native admin already covers two of the three common breaking points, multi-location quantities and simple bundle-to-component sync, so merchants often assume they need third-party software sooner than they actually do. The gap that is genuinely unsolved natively is manufacturing-style consumption: bills of materials, work orders, and raw-material draw-down, which is a fundamentally different data model than the product, variant, and inventory structure Shopify was built around.

Set explicit thresholds instead of waiting for a crisis

Write down three numbers now, while you can still think clearly about them: the SKU count, the location count, and the weekly order volume at which you will stop using a spreadsheet as the source of truth. Common trigger points are selling the same stock across more than two or three sales channels, running more than one physical location or 3PL, or carrying any product that is assembled from components such as kits, bundles, or made-to-order goods. Hitting any one of these is a signal to move that specific workflow into Shopify's native tools or a dedicated app, not necessarily your whole operation at once.

Use Shopify's built-in multi-location inventory before buying anything

Shopify Admin already tracks quantity per location, supports stock transfers between locations, and lets you control which locations fulfill which orders. Most paid plans include support for multiple locations, with additional locations available for an added monthly fee once you exceed what your plan includes, and higher-tier plans support significantly more. If your spreadsheet exists mainly to track how much stock is at the warehouse versus the store, migrating that into native locations is free and usually the highest-leverage fix.

For simple kits, try the native Shopify Bundles app before a paid one

Shopify's own free Bundles app, available in the Shopify App Store, links a bundle product to its component variants and can automatically adjust component inventory as bundle orders are fulfilled, provided quantity tracking is turned on for every component. It is not built for complex kitting such as assemble-to-order products, multi-level bills of materials, or per-location component tracking. If your kits are simple two- to six-item packs, start there before evaluating a paid bundle or kitting app.

For manufacturing or multi-level BOMs, spreadsheets stop being viable earlier than people expect

If you are consuming raw materials to produce finished goods, such as soap from oils or furniture from lumber and hardware, Shopify's native inventory has no concept of a bill of materials or work orders; it only tracks finished SKUs. Once you have more than a handful of components feeding into a handful of finished products, the manual math in a spreadsheet becomes the actual bottleneck on how fast you can safely sell. This is the point where dedicated manufacturing or inventory-planning software, integrated through the Shopify API, genuinely replaces the spreadsheet rather than just supplementing it.

Audit for specific failure modes, not just a feeling that things are big now

Rather than judging scale by product count alone, check whether you have had any of these in the last month: an oversell caused by a channel not reflecting the latest count, a stockout on a bundle because a component ran out unnoticed, or two people editing the same file and overwriting each other's updates. Any one of those is a clearer signal to move off spreadsheets for that specific process than an arbitrary SKU or revenue number.

Bottom line

There is no single magic number where a spreadsheet breaks; it fails at different points for different workflows. Multi-location stock tracking is solved natively and for free in Shopify Admin, and simple product kits are largely solved by the native Shopify Bundles app. Real manufacturing with bills of materials and raw-material consumption tends to outgrow spreadsheets earlier than most merchants expect, and generally needs dedicated production or inventory software rather than an app from our own catalog. This is one of the cases where the honest answer is to look outside it.
